A Set Should Behave Like One Object, Not Eight
The most common thing wrong with an iron set is not that the irons are bad. It is that they were never checked against each other.
Eight Clubs, Six Measurements Each
An iron session begins with every club in the set on the gauges. Loft, lie, length, swing weight, total mass and shaft frequency, recorded club by club. It takes about twenty-five minutes and it is where the majority of iron problems are found, before a single ball has been struck.
What turns up is rarely dramatic on its own. One iron a degree and a half flat. Another half an inch long. A seven iron that came back from a repair with a different shaft and reads eleven cycles away from its neighbours. Any one of those is survivable. Together they produce a set where the golfer has quietly learned eight slightly different swings without realising it.
Lie angle
Sole Tape and a Board, Not a Static Chart
Static lie fitting, where somebody measures your wrist to floor distance and reads a colour off a chart, tells you what your lie angle should be if you addressed the ball and never moved. Nobody hits the ball at address.
We put tape on the sole, use a lie board, and read where the mark actually lands at impact. Dynamic lie regularly differs from static lie by two or three degrees in either direction, and the direction is not predictable from height. Tall golfers are not automatically upright.
Fort Worth turf is worth mentioning here. Firm Bermuda in late summer produces a shallower divot and a different sole reading than the same swing on soft spring turf, so we note the conditions the reading was taken in on the docket.
Progression
The Frequency Line Across the Set
With the audit done and lie sorted, the interesting work is the progression check. Plotted across the set, shaft frequency should rise in even steps from the long irons to the short ones. Four to five cycles per club is a normal, healthy slope.
Steps that jump, flatten or reverse are build errors. They come from mixed shafts, from clubs cut to length without the right trim, or from a repair somewhere in the club's history that nobody logged. Fixing the slope frequently does more for consistency than replacing the heads would.
Gapping
Distance From Carry Medians, Not From Loft
The final piece is a gapping map built from measured carry medians over enough swings to be worth something, with the outliers discarded rather than averaged in. Two clubs that overlap and a thirty-yard hole somewhere else is the standard finding, and it is almost always fixable with one change rather than a new set.

Read the last two columns together. The seven iron and the eight iron are out of sequence on both lie and frequency, which is exactly the pair this golfer said felt inconsistent.
